Step 1: Audit Competitive Alternatives - Name what the target customer actually does today - a ranked list of 3-5 competitive alternatives as behaviours, with costs, tolerated strengths, the most entrenched option, and the unmeasured cost of the status quo
User provides what their customers actually do today instead of buying - the tools, spreadsheets, manual processes, hires, or plain inaction their product would replace. You provide a ranked, customer-voiced list of competitive alternatives with the real switching barrier named. You ask the user to confirm: would a real customer recognise themselves in this list of what they do today?
Step 2: Define Best Fit Attributes - Turn evidence about who leans in into a 4-6 criterion yes/no best-fit filter, anchored on a named beachhead segment, checkable before a deal
User provides what their best prospects have in common that their worst ones don't, and which segment they can serve perfectly first. You provide a 4-6 criterion yes/no filter they can apply to a stranger before a call - the input filter for their icp work. You ask the user to confirm: if you ran your best real customer through this filter, would they pass - and would a typical bad-fit prospect fail?
Step 3: Map Unique Value - Identify the 2-4 capabilities the alternatives cannot match, tie each to a named business outcome, rate defensibility, and pick the lead value driver
User provides what their product can do that the alternatives cannot, and what business outcome each of those produces. You provide a value map of 2-4 differentiated capabilities with named outcomes, defensibility ratings, and one lead driver. You ask the user to confirm: would a customer describing this to a colleague say 'that sounds different' - and can you say what stops a competitor copying it?
Step 4: Decide Market Category - Choose the market category that frames the buyer's evaluation, list the table stakes it implies with honest coverage, and justify why that comparison set is winnable
User provides their judgment on which category their buyer already has a mental slot for, and what that buyer would expect to find inside it. You provide a committed category name, a table-stakes coverage check with a plan for each gap, and the comparison set it invites. You ask the user to confirm: would your best-fit customer hear this category and say 'we've been looking for something like that' rather than 'we already have that'?
Step 5: Assemble Positioning Statement - Assemble Steps 1-4 into one locked positioning statement, break it three ways, and produce the one-page positioning brief that governs W3, W6 and W8
User provides the drafted statement in their own words, plus honest answers to the three stress tests. You provide a locked one-sentence positioning statement and a one-page brief that downstream gtm workflows cite rather than reinvent. You ask the user to confirm: does this statement create a buying frame where you win, rather than one where you're one of several equivalent options?
Step 6: Run Cold Read Field Experiment - Design or debrief the cold-read test of the positioning statement against 3 best-fit strangers, diagnose any failure to a specific upstream step, revise one variable, and update the standing brief
User provides the three cold prospects they will test with, or the verbatim reactions of the three they already tested with. You provide either a concrete dated test plan, or a scored debrief with the failure diagnosed to one upstream step and a single revised component. You ask the user to confirm: did unfamiliar buyers describe your company accurately and agree to a call without follow-up questions - and if not, do you know which single component to change?
